Deciding with incomplete information

Make uncertainty visible and choose the next information deliberately.

Predict first

Before you read: predict

A catalog decision note contains one completed pre-release check and one unverified partner claim.

Which ledger entry keeps those statement types distinct?

Pick one

The 30-second version

Separate observations from assumptions, and explain how strongly the evidence supports the decision. Find the missing fact that could change the choice, then consider the cost of obtaining it and of waiting. For a bounded reversible choice, incomplete information need not stop action. Announce the assumptions and a revisit signal; support the agreed direction while remaining ready to correct it.

Make uncertainty visible and choose the next information deliberately.

How it works

Step 1 of 7

Separate statements. Record what was observed and what is only supposed; missing verification does not establish the opposite claim. [S1]

Analogy: Reading a damaged manuscript

A scholar transcribes a damaged manuscript. Some letters are visible; others are inferred from a familiar phrase. The draft marks those categories separately. A targeted image of a damaged letter could distinguish two readings, whereas a sharper image of an already clear margin would not settle that uncertainty. The scholar can circulate a provisional transcription while stating which new observation would warrant a correction.

Manuscript work Decision work
Visible letter Observed information
Inferred missing letter Assumption
Quality of the available image Basis for confidence
Image of the disputed mark Decision-changing information
Provisional reading and correction condition Announcement and revisit trigger

The analogy concerns evidence, not the preservation or handling of historical objects. A word can remain ambiguous after additional inspection, just as another test may not resolve a decision. More detail is not automatically more useful. The missing fact matters when plausible answers would lead to different choices under the team's already agreed criteria. NASA's decision-analysis guidance supplies that distinction; the scenario adapts it to software rather than claiming NASA's project process is a software standard. [S2]

The analytic documentation principles come from ODNI's analytic standards. This lesson borrows their distinction between assumptions and evidence. The cost-estimate confidence example uses the Infrastructure and Projects Authority's input-maturity rule. It does not apply intelligence-agency policy to a software team. A confidence label is a statement about support for the assessment, not a made-up numerical probability. If a scenario supplies a probability for arithmetic, that input is explicitly an assumption. [S1]

Question 1 of 5

The recorded rule is acceptance ? integrate : decline. Planning also has a delivery estimate of 1 or 9 days and a price estimate of 3 or 9 points. Partner acceptance can be true or false.

Which fact is worth collecting first?

Pick one

Question 2 of 5

A bounded catalog trial has an assumed 25% chance of an error costing 40 synthetic points, and zero loss otherwise. Waiting costs six points per day for three days.

Which choice, with its comparison, follows from the lower stated expected cost?

Pick one

Question 3 of 5

A catalog engineer has stated a preference objection. The decision owner has considered it and selected a bounded trial.

Which next action preserves a candid objection while carrying out the agreed direction?

Pick one

Question 4 of 5

A search experiment relies on a manual-review plan whose rota availability is unconfirmed.

Which addition gives a signal that could alter the judgment?

Pick one

Question 5 of 5

A catalog decision window closes at tick 4. At that tick an inquiry returns a partial schema answer; its acceptance answer is bounded to arrive at tick 6.

Which plan fits the stated window?

Pick one

Authored documentation habit: keep the original decision record when a later decision replaces it, so the evidence available at the time remains understandable.
